How to manage production schedule in machining enterprises

For my country's mechanical processing enterprises, due to their small scale and poor carrying capacity, many managers have no planning for production. However, if they want to make the enterprise develop by leaps and bounds, they need to start with production management. In the daily production schedule benchmark machining process of machining enterprises, we can see that the output of a product needs to go through many departments and personnel, and each department and personnel should have their own progress, and they should be mastered and controlled, unlike some The enterprise regards the production schedule as the responsibility of the manufacturing department and ignores the schedule management. The schedule management can be summarized into the following aspects:

(1) Transactional progress

Time control for material analysis and ordering after receiving customer orders.

(2) Procurement progress

The purchased materials and parts should have a standard purchase time and be strictly controlled.

(3) Inspection progress

The time to complete acceptance of materials after entering the factory should be controlled.

(4) Outsourcing progress

Entrust the cnc machining and production schedule control of outsourcing units.

(5) Production progress

Double control by the manufacturing department and production management.

The more commonly used schedule control method

(1) Batch control method

The production plan is compiled in a certain batch and used as a benchmark for schedule management. This method is suitable for inventory production products.

(2) Order Control Law

This method is suitable for the order-to-manufacture type. Each order is coded with a number (sometimes the order is large, and the order is delivered in batches or in installments, or the order can be split to issue a manufacturing order). This method is the most common for general enterprises.

Basic process of production schedule management

  • (1) The sales department signs sales orders based on the capacity load feedback from production management personnel.
  • (2) The sales department negotiates with the production management department to schedule a sales plan (total and detailed order numbers, products, quantities, and delivery dates).
  • (3) The production management department schedules quarterly, monthly, and weekly production plans in accordance with factory capacity and sales plans.
  • (4) Purchasing department determines the purchasing plan according to the production plan and machining material inventory, and negotiates with the supplier in time to determine the plan.
  • (5) Purchasing personnel verify and follow up the progress of incoming materials.
  • (6) The warehousing personnel prepare the required materials in advance, and give feedback to the purchasing personnel in advance when encountering deficiencies.
  • (7) The production department controls the production capacity and controls the production schedule according to the production plan, and promptly feedbacks the production management personnel to the production management personnel and controls and adjusts them in time.
